Correcting toddlers sleep habits

DS is going to be 2 in Oct...he has never slept in his own room for more than a few months at a time...Now baby #2 will be coming in Dec and I really need to change our sleeping habits or we will be doomed for LIFE! haha
DS hasn't slept in his crib since before the July 4th holiday weekend, since then, he has been either in our bed or on a crib mattress on the floor...and at this point, there is no reason for him to go back to the crib and get used to sleepign there...we have put a full-size bed in his room that will be his...
Our plan, or our intentions, are for him to sleep there. We'll have to come up with a bedtime routine I suppose and probably put a gate up at the door so he doesn't 'escape' in the middle of the night. I worry about the stairs across from his bedroom door.
My issue right now is that not only am I good at giving in to him (especially in the middle of the night) but he is really starting to get attached to me and sleeping in our bed as well. I can't leave the room or DH can't take him into another room without him getting upset and it breaks my heart!
I need some ideas of how to get through this transition. Its important that we correct these sleep habits bc of the new baby coming that will need my attention in the middle of the night.
Any advice or ideas to help us come up with a plan DH and I can stick with would be greatly appreciated. DS is such a good boy, and watching him get upset kills me, and I fear having to do the 'cry it out' session every night.
